Leaders often fall into the trap of asking closed-ended questions that generate one-word answers or lead to blame and excuses.

Instead, we teach an “above-the-point” philosophy.

Below-the-point questions invite blame, denial, or excuses, creating a powerless zone.

To stay above the point, use open-ended questions that start with “how” or “what”.

These spark ownership, creativity, and solutions.

Try these:

  • “How can I best support you in solving this?”
  • “What steps can we take to hit our targets this quarter?”
  • “What resources do you need to be successful?”

This approach keeps the conversation constructive and future-focused.


2. Focus on the Solution, Not the Problem

It’s easy to get trapped in a loop of discussing what went wrong.

But rehashing the problem doesn’t create progress.

Instead of asking “Why did this happen?” (which typically triggers excuses), shift to:

  • “What can we do differently next time?”
  • “How can we reduce the chance of this happening again?”
  • “Who else should be involved to get a better outcome?”

These kinds of questions keep the team in action mode and reduce defensiveness.

3. Listen and Dig Deeper

As leaders, it’s tempting to solve the problem quickly and move on.

But lasting solutions often require deeper listening.

When you pause, listen, and ask follow-up questions, you:

  • Build trust and loyalty
  • Uncover root causes
  • Create buy-in for solutions

Ask things like:

  • “Tell me more about what you’re seeing.”
  • “What’s underneath that challenge?”
  • “What would success look like for you here?”

Slowing down to dig deeper accelerates long-term results.
